I'm living in this area and Florence is far closer to Lucca than the other 2 towns.
By car Lucca is abt. 80 kms (50 miles) from Florence
(Milan at 280 kms= 175 miles)
(Rome at 360 kms = 225 miles)

By train from Lucca to Florence it takes frome one to one hour and half depending on the train and ticket for the round trip costs abt. € 10 per person.

Florence is closer
Roma is 2,5 hours by train and Milan a little bit more

Florence is clearly the closest of these three cities. Rome is about four hours drive south on the autostrada. Milan is a couple of hours north across the Apennine Mountains. Florence is less than an hour due east, up the valley of the Arno River.

Lucca is a beautiful city. Why don't you go to Lucca, instead of asking them to come to Florence? Enjoy!

In your position I would fly into Pisa, which is the budget airport for Firenze, and get local travel to Lucca, stay the first night or two eith family and then take one of them to Firenze as a guide.
